A system for winning work, in the right order
Referrals and reputation build a firm, then quietly cap it. The SMARTer system is the eight-stage framework I use to help consultancies, agencies and advisory firms turn winning work from something that happens to them into something they run, deliberately and repeatably

The problem it solves
Expertise-led firms don't usually have a marketing problem. They have a system problem. Work arrives through referrals and reputation, which is wonderful until it stalls at the edge of your network, and everything you've tried to fix it, the LinkedIn posting, the networking, the content, failed for the same quiet reason: a tactic deployed without the stages around it.

The SMARTer system is those stages, in the order they actually work. It maps the complete journey from choosing who you want to work with to turning your best clients into a steady source of introductions. Get the sequence right, and the tactics you'd already thought of start paying off.
The eight stages
The complete journey, from choosing who to pursue to turning clients into advocates. Most firms are strong in a few stages and quietly leaking in others.
1.
Strategic Targeting : focus your effort on the right prospects
Everything starts with choosing. Most firms have a client list that accumulated rather than a market they chose, and it caps their growth without them noticing. This stage defines precisely who you're best placed to win and best equipped to serve, so every hour of effort after it is aimed rather than scattered. It's the least glamorous stage and the one that quietly determines the return on all the others.
2.
Attract : build visibility before you need it
Expertise is bought from people who are already familiar. This stage builds visibility with the right prospects before you need anything from them, so that when you do make contact the conversation starts warm. Not broadcasting to everyone, but becoming known, deliberately, to the specific people you defined in stage one.
3.
Qualification : separate real opportunities from distractions
The most expensive thing an expert firm does is pursue work it was never going to win. This stage is a structured way to tell a real opportunity from a flattering conversation, early, before the proposal is written and the evenings are lost. Done well, it doesn't just save time, it makes your whole pipeline trustworthy, because what's in it has earned its place.
4.
Nurturing : stay present through long buying cycles
In expertise markets, the gap between meeting a buyer and the buyer being ready runs six to eighteen months. Most firms have nothing for that gap, so they're forgotten by the time the need arrives. This stage keeps you usefully present across the long middle, without pestering, so that when the moment comes you're the one already in mind.
5.
Conversion : turn qualified prospects into clients
The commercial conversation, done as an expert rather than a salesperson: diagnosis before prescription, honest scoping, and proposals that confirm a decision already forming rather than trying to force one. Good proposals rarely lose on quality or price; they lose on everything that didn't happen before them. This stage makes sure the right things happened first.
6.
Retention : keep your best clients beyond year one
Winning a client costs many times more than keeping one, yet most firms invest almost nothing in the clients they already have, assuming good work speaks for itself. It doesn't, quite. This stage builds a deliberate rhythm that catches risk early and ensures clients experience the value they're getting, so your hardest won revenue stops quietly leaking away.
7.
Growth : expand revenue within existing relationships
Your established clients almost always have adjacent challenges you could help with, and opening those conversations is far easier than winning a new client cold. This stage identifies where that unmet need sits and gives you a professional, comfortable way to raise it, turning single engagements into deepening relationships.
8.
Advocacy : turn clients into a referral engine
Your best clients would refer you more often; almost nobody makes it easy for them. This stage turns referrals from an occasional happy accident into a deliberate, repeatable process, without ever making a client feel used. It's the eighth stage because it's the most valuable, and because it's earned by the seven before it.

How the stages work together
The stages are a chain, and a chain fails at its weakest link. A firm brilliant at conversion but poor at qualification wins the wrong clients efficiently; one strong at attraction but weak at nurturing fills the top of a pipeline that then leaks. That's why we never simply march through all eight. We diagnose where your particular constraint sits, and start at the point of greatest return, so the first thing we fix is the thing holding everything else back.
Why a system beats more effort
You could work harder at any one of these stages and see a little more come through. The compounding only happens when they work together, and that's the difference between a system and a set of tactics.

Here's the honest division of labour: the stages themselves are learnable, and the free tools on this site give real pieces of them away. What thirty years at the sharp end is actually for is the diagnosis and the sequencing — reading your particular business, knowing which stage is genuinely the constraint rather than the one that's loudest, and knowing what to change first so the effort compounds instead of leaking. That judgement is what a Discovery Call starts with, and it's free.
